What you can do
Make the billing event reviewable
A milestone represents a contractual event that can trigger billing. It has a name, due date, amount and deliverable summary, plus an agreement and engineer owner. The service delivery manager uses that combination to decide whether the event is ready to submit. A milestone can move through Pending, Submitted and Approved before invoicing; Missed gives the team a way to identify a due event that did not complete as planned.
The Milestone Invoice workflow starts when a milestone is Approved for billing. It checks that the milestone has an amount and an agreement. A valid milestone moves to Invoiced and gets a successful operation receipt. If the guard fails, it stays Approved and a failed receipt records the attempt. This makes the agreement and amount particularly important before the approving person makes the decision.
How the work is organized
- Contract event. The milestone gives billing a dated deliverable and agreed amount.
- Human review. The service delivery manager checks the deliverable and agreement before marking the event Approved.
- Invoice operation. The workflow handles a valid approved event and records whether the attempt succeeded.
What to agree during setup
Decide which deliverables justify a milestone and who confirms they are complete. The owner field should name the engineer accountable for the deliverable, while the service delivery manager owns the decision to approve billing. Define how the team handles a due date that passes before submission. A Missed milestone needs follow-up, not a silent change to its date.
The agreement and milestone amount should match the commercial commitment. If a contract has several payment points, create a milestone for each agreed event and keep their names distinct. The total milestone value on the agreement can then help the manager compare billing events with contract value. Before the first invoice, rehearse what happens when an approved milestone has a missing amount or agreement, and teach billing staff to inspect the receipt result.
Check the handoff on an actual case
A client agreement calls for a monthly platform handoff. The engineer owner records the deliverable summary and due date on the milestone. The service delivery manager compares it with the agreed scope and changes the status from Submitted to Approved. The invoice operation moves the milestone to Invoiced and writes a successful receipt. Billing Specialist then creates a linked monthly billing record and records the invoice number.
For an exception, approve a milestone with no amount in a test cycle. The milestone should remain Approved and the operation receipt should show a failed invoice attempt. Correct the amount and repeat the operation, checking that the billing team does not treat the first failure as an invoice. This case distinguishes approval of the deliverable from the invoice operation’s validation.
