How a Bug Tracking System rollout works
Agree reporting standards, identity mappings and verification responsibility before the first defect cycle.
Choose the pilot
Select a representative project, defect and corrective work package. Name the Developer, independent QA Engineer and Project Manager. Agree severity definitions and the evidence needed to accept a correction.
Establish identity and scope
Confirm organization and project records, team members and user access. Resolve the signed-in user's team membership for personal views and check the projects each person may access.
Prepare the records
Load the project and work package before corrective tasks. Keep task project references aligned with their packages. Agree the issue-key convention in task descriptions and resolve attachment and decision references to actual records.
Rehearse the lifecycle
Report and triage the defect, implement the correction and independently verify it. Include a missing-severity failure and a failed retest. Keep the failed result visible while the owner prepares further work.
Check effort and delivery
Submit valid and invalid time entries and inspect the automatic results. Review the milestone, risk and package acceptance separately from the defect. Release the operating process after the team can explain each outcome and access check.
What the customer provides
Provide the project and organization mapping, the people responsible for correction and verification, and representative defect reports with expected behavior. Bring work-package dates, effort estimates and the definition of weekly capacity used in planning. Identify the owners of any source-control, test, storage or time-system connections and the references needed to trace their results.
Changing it afterwards
Rehearse changes to severity definitions, permissions or evidence mappings on a representative case. Preserve original reports and decision history. Recheck personal views when identity mappings change, and confirm calculated effort and risk displays against their underlying records before adopting new reporting rules. Use roles and access and connection setup for those checks.
