What you can do
Give the field team an order to verify against
An executed scope needs a clear purchasing reference before the crew’s work becomes a payment claim. The purchase order identifies its subcontractor, project and source agreement. Its lines carry the quantity, unit and price, with a link back to the corresponding scope line. Procurement Manager follows the order as it is issued and acknowledged.
Field Supervisor reviews submitted time and units against those order lines. The entry identifies the work date and worker, with notes available for an explanation. Verification records who checked the work and when. Project Manager can use that evidence when reviewing the subcontractor’s periodic claim.
How the work is organized
- Order position. Draft, Issued, Acknowledged and In progress distinguish the purchasing handoff. The order’s billed amount and remaining amount help the team discuss how much work has already reached the billing process.
- Field verification. A time entry can contain hours or units. The reviewer checks the linked order line and its unit before recording Verified or Rejected. Work included in a claim can be marked Rolled into pay app for later review.
- Performance review. A scorecard records the review period, author and rehire assessment. Criterion ratings preserve the reasons behind the overall score, including quality, schedule and documentation concerns.
What to agree during setup
Agree how an executed agreement becomes a purchase order and who checks the resulting lines. Decide how the field team records hours versus completed quantities. Keep the unit definitions consistent between scope, order and claim; a square-foot line should be assessed using the agreed measure of work.
Set the verification responsibility for each project. If the team sends time from a field system or portal, establish that connection and its reconciliation process. Decide when Project Manager prepares the performance review and how Procurement Manager receives the resulting assessment when considering future work.
Check the handoff on an actual case
A drywall subcontractor works against a square-foot order line. The submitted field entry identifies the order and line, the work date and the quantity completed. Field Supervisor checks the reported work at the site before marking the entry Verified. If the quantity describes another area or order, the entry needs correction before it supports a claim.
Project Manager then compares the verified entry with the claim period and line quantity. Keep a clear explanation when a period includes work verified on different days. Review the order’s billed position after the claim is accepted so the next period starts with an understood balance.
At the end of the work, Project Manager prepares a scorecard. A low documentation rating can explain a poor overall experience even when physical work was acceptable. Retain the comment and rehire assessment so Procurement Manager can discuss the specific problem with the subcontractor before another assignment.
